What actually happened

Occupancy gained 1.8 points on shoulder-season corporate demand, and the month’s story is rate, not demand: ADR slipped 1.2% while the compset held, leaving RGI at 96. GOP margin improved 0.4 points on the utilities contract renegotiated in September — the first visible result of Action 1 from last month. Cash rebuilt to SAR 178K after the August repairs, but the low point is still ahead of us this quarter (page 4). The two actions below are worth roughly SAR 33,000 a month combined.

Rooms. Occupancy carried the month (+1.8 pts) but the channel mix moved the wrong way: OTA rose to 61% of room nights (+3 pts) while direct fell to 22% (−4 pts). Commissions are now the second-largest cost in rooms after payroll — SAR 22K above September. The corporate tier on page 4 is designed to reverse exactly this.

Costs. Utilities delivered −4% after the September contract — hold that gain. Undistributed expenses ran 3% over budget on the one-off IT licence renewal; approved. Payroll flat. Departmental flow-through on the extra occupancy was 41% — below the 55% target, and the accountability card shows where the leak sits.

Every OTA point shifted to direct is worth ≈ SAR 5,000/month in commission at current volume.

Accountability read: reporting (95) and budget discipline (88) are where they should be. Action closure (60) and revenue-vs-compset (68) are the two open failures — the operator is documenting well and closing slowly. Both sit on the agenda of the quarterly review with two named owners and dates.

Booking pace — room nights on the books, index vs. same week last year (=100)
This yearLast year

Pace for the next 12 weeks averages 109 against last year’s 102 — the quarter is booked, not promised. The soft tail after week 8 is the January corporate gap; the tier on page 4 addresses it.

Market context — what the market is doing

GASTAT, Q2 2026: national hotel occupancy 51.0% (−2.2 pts YoY); average daily rate SAR 563 (−12.4% YoY); licensed rooms still growing ~13% YoY. Riyadh specifically absorbed a heavy supply wave — new rooms are pricing ahead of demand. Read-through for Al Waha: defend rate on peak dates, buy occupancy only from direct and corporate channels, and let the OTA volume go before you let the rate go.

MPI104Occupancy share above fair share — demand is ours to monetise
ARI92Rate 8% under the compset — the actual problem
RGI96Revenue index dragged by ARI, not by demand

Built from weekly manual rate-shopping of the five-hotel compset. Diagnosis: this is a pricing problem, not a demand problem — which is the cheaper of the two to fix.

Cash position — next 13 weeks (SAR thousands) — minimum threshold 160

Week 9 dips to SAR 142K — below the four-week fixed-cost threshold of SAR 160K. The cause is mechanical, not commercial: VAT filing and payroll land in the same week while a supplier payment was already scheduled. Two cheap fixes below move the low point above the line without borrowing.

Reception (100% rule)
Compliant

Nine points equal four Saudi hires out of 44 total staff — realistic before the 3 January 2027 deadline if hiring starts this quarter, with two targets already shortlisted by HRDF programmes. Overall compliance missed the April 2026 (40%) checkpoint; the ministry’s phased decision applies penalties per profession, and reception is currently the only 100% role at risk.

Capex watch

Chiller major service due Q1 (≈ SAR 45K — budget it now, do not let it become an emergency spend in June). Lobby soft refurbishment quotation pending (≈ SAR 120K) — decision recommended this quarter while the corporate quarter is strong; deferring into summer costs the same capex with the disruption at peak.

Two actions this month

Action 1 — Rebalance the mix: shift 5 pts OTA direct/corporate≈ SAR 25,000 / month

Corporate rate tier for 6 negotiated accounts + book-direct value-adds (parking, late checkout). Owner of the action: commercial lead. Review at the monthly call.

Action 2 — Close the ADR gap: weekday corporate tier + negotiated accounts≈ SAR 8,000 / month

Target +2 pts ARI by mid-January. Owner of the action: revenue, with the pace report reviewed weekly. Combined with Action 1, the W9 cash low moves ≈ SAR 40K above the threshold.
